Much has been written about leadership and team building, but there are still major gaps in thinking and research about how to engage senior stakeholders in support of an organisation's projects. The central role of stakeholders in the successful delivery of organisational strategy is becoming increasingly recognised, as is the importance of developing a sponsor culture to support more collaborative practices within the organisation. Building, and managing, relationships with senior (upwards) stakeholders is essential for success. Advising Upwards brings together the ideas of experts in fields related to engaging senior stakeholders, such as risk management, decision-making, understanding cultural considerations, effective communication and other disciplines that may enhance the sustainable engagement of senior stakeholders. The starting point is an examination of the difficulties that senior managers face as they move through the ranks of an organisation from middle management to executive levels. Senior managers usually move up through the organisation on the basis of command and control management. Once in the executive ranks they must develop a more collaborative approach and adopt the principles of emotional intelligence (EQ) to succeed. Two studies were conducted to investigate how advisors' relative status power in the relationship affects advising behavior by comparing downward (to a lower-status recipient) and upward (to a higher-status recipient) advising interactions. Based on politeness theory, it was hypothesized that lower-status advisors would be more concerned about threatening their own face and their higher-status recipient's face; hence, they would more likely restrain their advice and, if they do offer advice, would use more politeness strategies than higher-status advisors. Also tested was whether this effect of status power would be attenuated if lower-status advisors were solicited by higher-status recipients to offer advice (Study 1) or if they have greater expertise than the recipient (Study 2). In Study 1, hypothetical-scenario surveys were used to examine how individuals would respond to another's (boss, colleague, or assistant) personal concerns in the workplace. Study 2 is a lab experiment in which participants role-played (boss and assistant) and worked on a problem-solving task as a pair. Study 1 results suggest that advisor status power did not predict the amount of advice offered, but influenced how they framed advice (e.g., advocacy, information). Recipient solicitation did not moderate this effect. Study 2 results suggest that advisor expertise moderated the effect of status power, such that when low-status advisors had greater expertise, they gave more advice than high-status advisors. However, advisor status power generally did not predict the use of politeness strategies. Moreover, in both studies, higher-status advisors worried more about threatening their own face and other's face, which was the opposite of what was hypothesized by politeness theory. The findings offer insights into understanding the multiplicity of advisor goals and their advising behavior in relation to multiple dimensions of power. Giving reasons for advice is suggested as an effective advising strategy in terms of improving advice outcomes, particularly in upward advising interactions.
